The AI Product Improvement System is broader than evaluation. Evaluation is one of its main capabilities, but product improvement may also begin from strategy, user research, support cases, incidents, business requirements, engineering constraints, operational problems, or new technical capabilities.

System Structure

The system has an operating model built around three connected learning loops:

  • the Product Improvement Loop;
  • the Evaluation Knowledge Loop;
  • the Evaluation Infrastructure Loop.

Each loop owns changes to one persistent object.

Product Improvement Loop

The Product Improvement Loop owns changes to the AI product.

Its central question is:

How should the product change to behave better and produce better outcomes?

The loop receives inputs from many sources:

  • evidence: evaluations, flywheel outputs, metrics;
  • user signals: feedback, research, support cases;
  • risk and operational signals: incidents, safety, compliance;
  • constraints and demands: engineering constraints, requirements;
  • opportunities: new models, tools, and platform capabilities.

The loop turns those inputs into product decisions and implemented changes.

The Product Improvement Loop owns the end-to-end process for improving the AI product:

  • monitoring production behavior and outcomes;
  • using the results to guide the next iteration.

Evaluation Knowledge Loop (draft)

The Evaluation Knowledge Loop owns the explicit understanding of product quality and failure.

Its central question is:

What behavior matters, and how should it be judged?

AI-product quality is often only partly defined before the product is used. Teams discover important requirements, failures, edge cases, and ambiguities by reviewing real and simulated executions.

The Evaluation Knowledge Loop turns those observations into reusable knowledge.

Data Flywheel

The Data Flywheel is a separate usage-derived learning mechanism within the AI Product Improvement System.

It turns AI-product usage into trusted data and reusable learning assets that support product improvement.

The Product Improvement Loop uses the resulting findings and assets, together with other inputs, to decide how the product should change.

Evaluation produces scoped claims.

Examples include:

  • a candidate reduces a known failure on the regression dataset;
  • task completion improves for a defined workflow;
  • one cohort improves while another regresses;
  • latency or cost increases beyond an acceptable limit;
  • the available evidence is insufficient to support release;
  • no regression was found within the current evaluation coverage.

Evaluation does not prove that a product is universally good. Its conclusions are limited by the available cases, evidence, evaluators, environments, and production coverage.

Evaluation knowledge becomes versioned datasets, deterministic checks, scenario tests,
model-based evaluators, thresholds, and review procedures.

7. Evaluate
Evaluation assets are applied to baselines, candidate changes, and deployed behavior.

8. Decide and improve
Evidence is used to prioritize and implement product, knowledge, or infrastructure changes.

9. Deploy and validate
Changes are released, monitored, and assessed against real behavior and downstream outcomes.

10. Repeat
New behavior creates new evidence, requirements, failure modes, and evaluation gaps.

Under the broader formulation, the Data Flywheel is one mechanism that supplies and accelerates product improvement. Evaluation should be modeled as a cross-cutting knowledge and control subsystem that participates in the flywheel but is not contained entirely within it.
